Beyond Vendor Consolidation: What Boards Should Actually Be Asking About AI

The Vendor Shakeout Is Real — But It’s the Wrong Conversation

There is a growing consensus across enterprise technology that 2026 is the year of the vendor shakeout. Global AI spending is projected to reach $2.52 trillion this year — a 44% increase from 2025, according to NVIDIA’s latest State of AI data. Eighty-six percent of enterprises are increasing their AI budgets. But they’re concentrating that spend on fewer vendors, not more.

The logic is straightforward: too many point solutions create integration headaches, security gaps, and duplicated costs. The CIO playbook says consolidate, negotiate platform deals, reduce contract sprawl. TechCrunch and the venture capital community have been writing this story for months.

They’re not wrong about the diagnosis. They’re wrong about the prescription.

The vendor consolidation debate is focused almost entirely on which vendors to keep. The more consequential question — and the one getting almost no airtime — is whether your stack architecture is fit for purpose in a world where AI agents need to operate autonomously across your entire technology environment.

That distinction matters enormously. Because the agentic AI wave that every enterprise is chasing requires something that vendor consolidation alone cannot deliver: a unified, coherent infrastructure layer that agents can actually work with.


Why Agentic AI Breaks on Fragmented Stacks

The agentic AI market is projected to grow from $9.14 billion today to $139 billion by 2034. Every major platform vendor — Microsoft, Google, Salesforce, ServiceNow — is positioning AI agents as the next computing paradigm. The pitch: deploy agents that can handle complex, multi-step workflows across your business.

The reality is considerably less elegant. Deloitte’s recent research with ServiceNow found that fragmented technology environments make it “extraordinarily difficult” to deploy AI agents effectively. The reason is structural: agents need three things that most enterprise environments cannot provide.

1. Unified Data Access

An agent tasked with processing a customer escalation needs visibility across CRM, support tickets, billing history, and product usage — often spread across four or five systems with inconsistent schemas and access controls.

2. Consistent Process Definitions

Agents can’t navigate workflows that exist as tribal knowledge in different departments. If your sales team runs approvals through Slack, your finance team uses email chains, and your operations team has a custom tool nobody else touches, no agent framework will bridge that gap.

3. Clean API Surfaces

Most enterprise software was designed for human users clicking through interfaces, not for autonomous agents making API calls at machine speed. The integration layer between legacy systems is brittle, poorly documented, and maintained by teams that have moved on to other priorities.

The result: enterprises are spending millions on agent platforms that underperform because the underlying infrastructure wasn’t built for autonomous operation. They’re bolting intelligence onto unintelligent architecture — and wondering why the results disappoint.

Deloitte’s data shows worker access to AI tools jumped 50% in 2025 — but access is not the same as effective deployment.


Three Approaches to the Architecture Problem

Enterprises broadly have three options for addressing this. Each reflects a different theory about where the problem actually lives.

Path A: Vendor Consolidation

Pick winners, reduce contracts, negotiate platform deals. This is the default CIO playbook and it addresses procurement complexity.

But it doesn’t solve the architecture problem. Consolidating from twelve vendors to four still leaves you with four systems that don’t share data models, process definitions, or API standards. You’ve simplified the invoice, not the infrastructure.

Path B: Agent Overlay

Deploy an agent platform that sits on top of your existing systems and orchestrates across them. This is the pitch from every major platform vendor right now. It sounds elegant — keep everything, just add an intelligence layer.

In practice, it fails when data is siloed, processes are inconsistent, and APIs are fragile. The overlay can’t compensate for foundations that were never designed for autonomous operation.

Path C: The Hybrid Rebuild

Consolidate into a unified operational layer, selectively replace SaaS tools that exist primarily as coordination mechanisms, preserve systems that deliver genuine domain-specific value, and build the infrastructure that agents actually need.

This is the pragmatic middle ground — and the one getting the least attention because it requires harder thinking than either of the first two options.


What the Hybrid Actually Looks Like

The hybrid rebuild starts with a question most enterprises haven’t asked: which of our SaaS tools exist because humans needed them, and which exist because the underlying business problem genuinely requires specialized software?

A surprising amount of enterprise SaaS is what you might call “coordination tax” — software that exists to manage the friction of humans working across disconnected systems. Scheduling tools, approval workflow platforms, data routing engines, reporting dashboards that aggregate information from systems that should have been connected in the first place.

In an agent-native world, much of this coordination tax disappears. The agent handles the routing, the scheduling, the data aggregation natively.

The hybrid approach works in four moves:

  • Dashboard unification. A single operational view across business functions. Not another dashboard tool — a genuine consolidation of the data layer so that agents and humans alike work from one source of truth.
  • Selective SaaS replacement. Identify tools that exist purely as coordination mechanisms and replace them with agent-native alternatives. If a piece of software’s primary job is moving information from point A to point B, an agent can do that natively once the infrastructure supports it.
  • Preserve genuine value. Not everything should be replaced. Domain-specific tools with deep functionality — CAD software, financial modeling platforms, compliance engines with regulatory depth — earn their place. The hybrid approach respects that distinction.
  • Agent-native foundations. Build the infrastructure agents actually need: clean, unified data; consistent API surfaces; standardized process definitions; and clear governance boundaries. This is the layer that makes everything else work.

The organizations that get this right won’t just have better AI deployments. They’ll have fundamentally lower operating costs, faster decision cycles, and an infrastructure that compounds in value as agent capabilities improve — rather than one that requires increasingly expensive workarounds every time the technology takes a step forward.


The Advisor’s New Job

Here is the uncomfortable reality for industry advisors and board members: the people making AI architecture decisions in most enterprises are not equipped to evaluate the structural implications of those decisions. And the boards overseeing them often lack the expertise to ask the right questions.

Harvard Law School’s Forum on Corporate Governance found that fewer than one-third of S&P 100 companies disclose both board-level AI oversight and a formal AI policy. Meanwhile, only 29% of large firms are actively implementing AI-enhanced due diligence processes. The governance gap is real, and it’s widening as AI moves from experimental to operational.

This creates a genuine market opportunity for advisors who can bridge the gap between technical reality and board-level strategy. The CTO can evaluate model performance and vendor capabilities. The board needs someone who can translate those technical assessments into structural risk analysis and competitive strategy.

The advisory value proposition has shifted. It’s no longer about helping clients choose the right AI vendor. It’s about helping them see their technology stack as an architecture decision with strategic implications — not a procurement exercise with a spreadsheet.

The question isn’t “which AI vendor should we choose?” It’s “what should our technology architecture look like in a world where AI agents handle coordination, and humans focus on judgment?”

Get that question right, and the vendor decisions follow naturally. Get it wrong, and no amount of vendor consolidation will save you from an architecture that was built for a world that no longer exists.
